How Maison Noir Launched 4 SKUs in 14 Months

A case study in moving from concept to four shipping products with a single OEM partner.

Maison Noir came to us in January 2025 with one moodboard and a 12-month launch target. We scoped a 4-SKU range across cleanser, serum, moisturiser and SPF, set up parallel formula development and held a single weekly check-in across the brand and production teams.

Sample cycles overlapped: while SKU 1 was in batch validation, SKUs 2-4 were in formula iteration. They shipped the cleanser in month 6, serum month 8, moisturiser month 10, SPF month 14. The fourth SKU was delayed by SPF testing — a process we would plan two months earlier next time.
